Identity

Purpose, mission, and vision

Purpose: Bridging distances and connecting people.
Mission: Delighting our customers through our high-quality services, shortening distances and connecting them with the future.
Vision: Being recognized in the telecommunications market as a benchmark for quality and service in the cities where we operate.

The Project

A structural transformation in quality monitoring

In 2025, Valenet carried out a structural transformation of its quality monitoring model, which until then had been decentralized, unstandardized, and run by the operational areas themselves. This scenario made it hard to compare results, reduced the effectiveness of evaluations, and limited the evolution of the customer experience.

To address this need, a centralized monitoring area was created, with a standardized methodology, unified evaluation criteria, and structured governance. The new model began using a statistical basis for sampling, calibration processes, mandatory feedback, transparency in evaluations, and direct integration with training and continuous improvement actions.

In addition, Field Service monitoring was transformed, moving from in-person visits to a remote model with digital evidence of service orders, increasing operational efficiency, expanding audit volume, and reducing operational costs.

With the support of the 2clix platform, the initiative consolidated a data-driven, continuous-improvement quality culture, contributing to the evolution of customer experience indicators such as FCR, Contact Rate, CSAT, NPS, and reduced rework across operations.

Diagnosis

What problems was Valenet looking to solve?

  1. Lack of standardization in monitoring across service areas.
  2. Monitoring carried out by the operations themselves, creating conflicts of interest and little impartiality.
  3. Different criteria and scoring, making it impossible to compare quality across areas.
  4. Absence of quality governance, with no calibration, dispute, or standardization processes.
  5. Low transparency for employees and leadership regarding evaluations carried out.
  6. An expensive, inefficient Field Service monitoring process based on in-person audits.
  7. Little connection between monitoring, feedback, and employee development.
  8. An outdated monitoring tool with few features, such as a lack of feedback and dispute capabilities.

Diagnosis

Critical challenges in the pre-implementation scenario

How it was detected: The need for transformation was identified through an analysis of quality processes across service areas. The diagnosis revealed a lack of standardization, absence of governance, and different criteria between areas.
Which areas were involved: The Customer Experience team structured the new model. Also involved were Service (Sales, Technical Support, Retention, and Collections), Field Service, Training, and 2clix, which supported the platform's implementation.
What happened: An independent, neutral Quality Control area was created, with standardized evaluations, calibration, feedback, retraining, and dispute handling, along with transforming Field Service monitoring into a remote model.

Diagnosis

Critical impact on the scenario

  • High Operational Cost

A model based on in-person audits, generating high travel and technical labor expenses.

  • Low Productivity

Dependence on the customer being home and on favorable weather conditions to evaluate installations.

  • Strained Experience

The need for repeat visits for auditing, causing friction in the relationship with the end customer.

  • Risk and Uncertainty

Low predictability of audits and logistical risks inherent to constant team travel.

Project Objective

Project objective

The project aimed to transform Valenet's monitoring model into a structured, standardized, data-driven process, capable of strengthening service quality and directly contributing to the evolution of the customer experience across all relationship channels.

The initiative sought to create more consistent quality governance, ensuring clear evaluation criteria, greater transparency in monitoring, and a continuous improvement cycle based on feedback, development, and training for service, sales, and Field Service teams.

At the same time, the project also aimed to generate operational efficiency gains, increasing first-contact resolution, reducing rework, and supporting the evolution of the operation's strategic indicators. In this way, monitoring came to act not just as an evaluation process, but as a strategic tool for continuously improving Valenet's customer experience and operational efficiency.

The Solution

Strategic Objectives: Optimization and Growth

  • 1 · Reducing Operational Costs

Radical resource optimization through the transition to a remote monitoring model.

  • 2 · Increasing Monitoring Volume

Ability to evaluate 100% of interactions, eliminating blind spots in field operations.

  • 3 · Process Predictability

Using structured data for more precise, agile management decision-making.

  • 4 · Audit Scalability

Agility and breadth in evaluations without the need to grow the physical team.

  • 5 · Reducing Operational Risks

Minimizing technical failures and rework through constant, precise monitoring.

The Solution

Key implementation initiatives

  1. Creation of a centralized monitoring area.
  2. Unification of monitoring across service areas.
  3. Standardization of the monitoring methodology.
  4. Definition of a single scoring model (100 points).
  5. Creation of the Valenet Service Policy.
  6. Documentation of Standard Operating Procedures (SOPs).
  7. Implementation of the monitoring calibration process.
  8. Application of statistical sampling in evaluations.
  9. Creation of a monitoring dispute process.
  10. Implementation of structured feedback for employees.
  11. Integration between monitoring and training for applying retraining.
  12. Transformation of Field Service monitoring into a remote model.
  13. Implementation of the 2clix monitoring platform.
  14. Strengthening the quality culture in customer service.

The Solution

What changed in practice

  • Remote Monitoring

Replacing in-person audits with digital evidence (photos and descriptions), streamlining the process and reducing costs.

  • Standardization

Unifying evaluation criteria to ensure consistency and fairness across all analyses performed.

  • Structured Records

Generating data for individual and collective performance analysis, enabling actionable insights for management.

  • Dispute Process

Implementing a transparent flow for reviewing monitoring results, increasing team trust and engagement.

  • Follow-up

Continuous monitoring of team development, with a focus on continuous improvement and targeted training.

Transformation

From an in-person model to a remote model

Previous Model — in-person audits

Technicians would visit customers' homes after a service order to verify the procedure. High cost with travel and labor · Low productivity when the customer wasn't home · Strained customer experience · Operational and logistical risk during visits · Low audit predictability · Dependence on weather conditions.

After the 2clix Partnership — remote monitoring

Digital evidence (photos and descriptions) recorded by technicians when closing service orders. Reduced operational costs · Increased monitoring volume · Greater process predictability · More efficiency and scalability in auditing · Reduced operational risks.

The change allowed monitoring to become more efficient, structured, and sustainable for the operation.

Partnership

2clix's role in the project

The 2clix platform was a key element in enabling the transformation of Valenet's monitoring model. The solution made it possible to centralize evaluations, structure quality criteria, and bring more organization to service tracking.

With the tool, it was possible to implement features essential to the new quality management model:

  • Centralized Management

Centralizing all evaluations on a single technology platform.

  • Standardization

Creating uniform forms and evaluation criteria for the operation.

  • Structured

Storing feedback for data analysis and continuous improvement.

  • Disputes

A transparent, fair process for reviewing monitoring results and feedback.

  • Evolution

Continuous tracking of team development and performance.

“2clix's technology acted as an enabler of continuous improvement, supporting Valenet in building an ever-better experience for its customers.”
